How We Increased Vending Route Revenue by 25% While Cutting Driving by 50%
Our mission with The Great Canadian Vending Corporation was to support the acquisition of vending routes and improve the operating efficiency of the business after acquisition. The focus was on creating a more disciplined route structure, improving stocking decisions, and building a more repeatable operating model that could support stronger revenue with less unnecessary travel and complexity.
The acquired routes were not operating with a consistent stocking or service system. Product selection varied, there was no clear standard for what should be stocked across locations, and service schedules were not optimized around actual route needs. This created unnecessary driving, inconsistent inventory decisions, and a less efficient use of time and working capital. The business needed a clearer operating structure that connected product mix, procurement, stocking frequency, and route planning.
EVG approached the engagement by standardizing the core operating system behind the route. We reviewed product performance to determine which items should be prioritized and developed a more consistent stocking mix across locations. From there, we created a stocking plan designed to improve product availability while reducing unnecessary service visits. We also redesigned the route plan to reduce inefficient driving and organize locations into a more practical servicing schedule. On the procurement side, we established relationships with multiple wholesalers so the business could source products more efficiently and maintain a more reliable supply. The objective was to connect procurement, inventory, stocking, and route logistics into one coordinated operating system rather than managing each function independently.
The new operating structure produced measurable improvements in both efficiency and revenue. Route optimization reduced required driving by 50%, significantly lowering the amount of time spent travelling between locations. At the same time, improved product selection, stocking discipline, and route execution helped increase route revenue by 25%. The result was a more organized and scalable vending operation with stronger revenue performance and a more efficient service model.
Whether your company is preparing for growth, acquisition, sale, transformation, or operational improvement, EVG can help you assess the opportunity and determine the right path forward.
